The Medusa instrument measures first. Then the work begins.
The Medusa instrument is what all of our client work is measured with. It reads a website the way a search engine does, keeps what it finds as evidence, and takes the same measurement again when the work is done, so a change is judged by what happened and not by what was hoped. It is the part of this studio we are proudest of.

Six questions, in order
- What exists?
- What is happening to it?
- Why is it happening?
- What matters most?
- What should change?
- Did the change do what the method said?
Every piece of work we take on follows those six questions, and the Medusa instrument supplies the evidence for each. The first three describe a site and its market. The fourth and fifth turn the description into a plan. The sixth is the one that separates a change that was made from a change that worked.
What the Medusa instrument reads
Every address on a site
What a crawler can reach, what each page states in its title, headings, links and structured data, and what is broken, duplicated or slow.
Which crawlers came
A site's own server record of the search engines and answer engines that fetched its pages, where that record is available.
Which page appears for which search
The address a search engine shows for a query on a stated day, kept with its date so that two readings can be compared.
Who links to a site
The pages elsewhere that link to it, and how each link is marked.
What answer engines say
Whether an AI answer names a business for a question, and when it leaves the business out.
The owner's own data
Search Console and Analytics, read with the access the owner grants and can withdraw.
Your site, beside the ones you compete with
A measurement of one site says what is wrong with it. A measurement of that site beside its competitors says which of those faults cost you most, because it shows what the sites ahead are doing differently. The Medusa instrument reads the competitors a client names from what is public, through the same steps, so the comparison is like for like.
That is where the optimism in this work comes from. A gap that has been measured has a size, a cause and an order of priority, and most of the causes sit on the site itself, where they can be put right.
The method every measurement follows
Hadal Instruments publishes the method that binds a Medusa measurement. In plain words, it comes to the rules below.
Method before measurement.
A run fixes its date and its rules before it judges anything. A plausible number with no method behind it is not a measurement.
Evidence is hashed.
Each observation is stored with a fingerprint of its exact bytes, so a figure can be followed back to the thing it was computed from.
Four finished states, and only four.
A step ends as success, failure, could-not-run or not-run. The last two are never drawn as zero and never shown as a pass.
A model does not judge.
A language model may gather material and may write up findings from the evidence. The ordering of findings is computed by rules that return the same answer every time.
Verified is a human act.
When a published rule changes, such as a search engine's guidance, a person reads the change before the instrument treats it as verified.
Analysing is not changing, and changing is not proving.
A finding alters nothing on a site. A change made to a site is not counted as working until a separate measurement shows that it did.
The method in Hadal's own words: How a Medusa measurement is allowed to exist.
What a measurement does not establish
A measurement by the Medusa instrument states a fact about a site on a day. The following lie outside it.
- A league table of businesses or sites. A measurement describes one site on one day, and a comparison sets profiles side by side without crowning one.
- That traffic moved for the reason someone would like it to have moved.
- That a mention in an AI answer is an endorsement.
- That a change worked, unless the measurement was repeated afterwards and says so.
Nothing the Medusa instrument reports is a promise of a ranking, of traffic or of a mention. You own what you publish and what you change, and every decision taken from a report is yours.
Its status, stated plainly
The Medusa instrument is not for sale, here or anywhere else. As a product, Hadal Instruments lists it as not yet published, and says so on its own page for the instrument. What is available today is its output: the competitor gap report, and the measurements that open and close every piece of our work.
Free competitor gap report
The report is the Medusa instrument's work in your hands. Name up to three competitors and we run your site and theirs through the same measurement, then send you the gaps with their size, their cause and their order.
